Real Estate Advisory — Diagnosis to Pilot

Context note. This constructed application addresses one specific situation. Another company in the same category may have a completely different priority problem and therefore require a different intervention.

01Before+

An independent real-estate advisory practice combines market intelligence, sourcing, analysis, representation and transaction support. The founder has genuine market authority, relationships and experience; existing clients can recognise the value through direct interaction.

From outside, however, the same practice can appear simultaneously as broker, consultant, market expert and source of opportunities. Public communication may describe capabilities without making clear why a client should pay for judgement rather than simply for access.

We do not yet know whether the constraint is offer design, fee structure, founder dependency, sales execution, proof, market demand or position. Those alternatives must remain open.

02Diagnosis+

The hypothesis is simple: the expertise exists, but a new client cannot yet see clearly how that expertise becomes a better recommendation before the engagement begins.

Internal diagnostic validation would examine mandate types, reasons for enquiry, early client questions, fee objections, examples of recommendations and how the practice moves from brief to recommendation.

In this constructed application, modelled evidence suggests that reputation and access generate interest, while some prospects still interpret value primarily as “what properties can you show me?” rather than “how will your judgement improve my decision?”.

03Prioritisation+

Priority problem: the expertise is real, but the mechanism through which it becomes a recommendation is not sufficiently legible to a prospective client.

The intervention therefore should not begin with more content or a cosmetic website rewrite. The first task is to make advisory judgement understandable without reducing it to a rigid formula.

04Pilot+

Objective: make the transformation of expertise into decision visible and testable without standardising the advisor’s judgement.

The Pilot would make the advisory process visible: what the mandate covers, how options are assessed, which evidence matters, what trade-offs exist and how the recommendation is reached. Depending on what needs testing, this could take the form of a proposal, onboarding flow, advisory document, presentation or digital touchpoint.

05Pilot Application+

The Pilot would be applied to a representative advisory mandate so the client experience itself makes the reasoning visible:

BRIEF → OBJECTIVE → CRITERIA → OPTIONS → EVIDENCE → TRADE-OFFS → RECOMMENDATION → RATIONALE

The application could shape the proposal, onboarding, advisory document and recommendation presentation. It does not prescribe which property to recommend; the advisor remains responsible for the recommendation.

06Validation+

Validation would test whether prospects and clients understand the difference between access and advisory more clearly, understand the role of the fee, can see how a recommendation is built and perceive less ambiguity around the mandate.

Possible outcomes are VALIDATED / PARTIALLY VALIDATED / NOT VALIDATED / INCONCLUSIVE / NEW FINDING. No brokerage result, conversion uplift or commercial impact is invented.

07After Validation+

Findings are shared transparently with the client together with PERPETVM’s interpretation and recommendation. If the problem has been resolved, the mandate ends. Otherwise, the evidence may support ADJUST OR REFINE / NEW MANDATE / EXTERNAL EXPERTISE.

A later mandate does not follow automatically from the Pilot. If a new need emerges, the client decides separately whether to continue the engagement.
